But<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">for<\/span><span data-contrast=\"auto\">\u00a0our Enterprise customers, the end user is just one piece of a complex\u00a0<\/span><span data-contrast=\"auto\">ecosystem<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">of stakeholders who<\/span><span data-contrast=\"auto\">\u00a0will be\u00a0impacted\u00a0by any\u00a0<\/span><span data-contrast=\"auto\">updates or new offerings<\/span><span data-contrast=\"auto\">.\u00a0<\/span><span data-ccp-props=\"{\"201341983\":0,\"335559739\":160,\"335559740\":259}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">Expanding your view of who the customer is to include these\u00a0additional\u00a0stakeholders, understanding their concerns, and meeting their needs will increase the chances of your feature helping users and their organizations achieve more.<\/span><span data-ccp-props=\"{\"201341983\":0,\"335559739\":160,\"335559740\":259}\">\u00a0<\/span><\/p>\n<p><i><span data-contrast=\"auto\">Who is involved in enterprise adoption?<\/span><\/i><span data-ccp-props=\"{\"201341983\":0,\"335559739\":160,\"335559740\":259}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">We<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">recently\u00a0<\/span><span data-contrast=\"auto\">recruited some customers\u00a0<\/span><span data-contrast=\"auto\">from our Compass program\u00a0<\/span><span data-contrast=\"auto\">for\u00a0<\/span><span data-contrast=\"auto\">a<\/span><span data-contrast=\"auto\">\u00a0design sprint.\u00a0<\/span><span data-contrast=\"auto\">While we initially scoped the sprint to think through how we could take a more experimental approach to developing features, our customers brought us back to basics. Developing usable and valuable features is not much use if the feature is going to be turned off as soon as it hits the enterprise environment. They implored us to think of the stakeholder cycles that each new feature must get through and ensuring features were also supportable.<\/span><span data-ccp-props=\"{\"201341983\":0,\"335559739\":160,\"335559740\":259}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">To understand this better, we<\/span><span data-contrast=\"auto\">\u00a0ran an exercise where customers\u00a0<\/span><span data-contrast=\"auto\">provided<\/span><span data-contrast=\"auto\">\u00a0a great deal of depth into the\u00a0<\/span><span data-contrast=\"auto\">people and departments that are<\/span><span data-contrast=\"auto\">\u00a0affected and involved when we release a new service,\u00a0update\u00a0or feature. Each customer listed the roles involved, what they did, their blockers and pain points<\/span><span data-contrast=\"auto\">,<\/span><span data-contrast=\"auto\">\u00a0and what they needed to make their lives easier.<\/span><span data-ccp-props=\"{\"201341983\":0,\"335559739\":160,\"335559740\":259}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">We\u00a0<\/span><span data-contrast=\"auto\">learned<\/span><span data-contrast=\"auto\">\u00a0that while the end user may be the\u00a0<\/span><span data-contrast=\"auto\">person<\/span><span data-contrast=\"auto\">\u00a0we\u2019re\u00a0solving the problem for,\u00a0<\/span><span data-contrast=\"auto\">additional<\/span><span data-contrast=\"auto\">\u00a0roles are also\u00a0impacted, involved, and need to be consulted.<\/span><span data-contrast=\"auto\">\u00a0These could include<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">IT<\/span><span data-contrast=\"auto\">\u00a0operations, Security and Privacy managers,\u00a0<\/span><span data-contrast=\"auto\">and C<\/span><span data-contrast=\"auto\">hange Management owners,<\/span><span data-contrast=\"auto\">\u00a0just to name a few<\/span><span data-contrast=\"auto\">.\u00a0<\/span><span data-contrast=\"auto\">Not giving those\u00a0additional\u00a0roles\u00a0<\/span><span data-contrast=\"auto\">the tools,\u00a0controls\u00a0and content<\/span><span data-contrast=\"auto\">\u00a0they needed results in features being turned off or not used<\/span><span data-contrast=\"auto\">&#8212;<\/span><span data-contrast=\"auto\">diluting the value of\u00a0<\/span><span data-contrast=\"auto\">the services.<\/span><span data-ccp-props=\"{\"201341983\":0,\"335559739\":160,\"335559740\":259}\">\u00a0<\/span><\/p>\n<p><i><span data-contrast=\"auto\">What do these stakeholders need?\u00a0<\/span><\/i><span data-ccp-props=\"{\"201341983\":0,\"335559739\":160,\"335559740\":259}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">In the chart below,\u00a0I\u2019ve\u00a0listed a few of the roles that were highlighted, including their responsibilities and what they need from us\u00a0<\/span><span data-contrast=\"auto\">in order to<\/span><span data-contrast=\"auto\">\u00a0help them get an update to a user. Each organization will have roles responsible for these\u00a0<\/span><span data-contrast=\"auto\">areas<\/span><span data-contrast=\"auto\">,<\/span><span data-contrast=\"auto\">\u00a0but<\/span><span data-contrast=\"auto\">\u00a0may use different titles or combine roles. Each role has the potential to block deployment of an update to a user.<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-ccp-props=\"{\"201341983\":0,\"335559739\":160,\"335559740\":259}\">\u00a0<\/span><\/p>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-724531 size-full\" src=\"https:\/\/newed.any0.dpdns.org\/en-us\/research\/wp-content\/uploads\/2021\/02\/acc-adoption-grid.jpg\" alt=\"\" width=\"709\" height=\"680\" srcset=\"https:\/\/newed.any0.dpdns.org\/en-us\/research\/wp-content\/uploads\/2021\/02\/acc-adoption-grid.jpg 709w, https:\/\/newed.any0.dpdns.org\/en-us\/research\/wp-content\/uploads\/2021\/02\/acc-adoption-grid-300x288.jpg 300w, https:\/\/newed.any0.dpdns.org\/en-us\/research\/wp-content\/uploads\/2021\/02\/acc-adoption-grid-13x12.jpg 13w\" sizes=\"auto, (max-width: 709px) 100vw, 709px\" \/><\/p>\n<p><em>How can you help stakeholders drive adoption? <\/em><\/p>\n<p>Our discussions with customers yielded prescriptive recommendations for how to help them with adopting updates and new products:<\/p>\n<ul>\n<li><strong>Roadmap:<\/strong> Create a single roadmap that is consistent and up to date with realistic timescales to allow organizations to plan and execute releases and not waste effort creating their own solutions. Create a tenant specific roadmap that lets organizations see the start and end dates of updates being released to their tenant.<\/li>\n<li><strong>Non-functional requirements:<\/strong> Make nonfunctional requirements equal in priority to user requirements and create a bill of materials or update the \u201cdefinition of done\u201d to ensure you deliver not just the update, but the tools, content, and controls organizations need to deliver, test, secure, and manage it.<\/li>\n<li><strong>Deployment timeframes:<\/strong> Give more control over how and when an update gets delivered to users to give time to plan, prepare and pilot. Distribute changes through the year to make them more manageable to consume. Provide a central repository of \u201cwhat we\u2019re working on\u201d to ensure product teams are aware of each other\u2019s work.<\/li>\n<li><strong>Analytics:<\/strong> Supply more granular analytics to allow organizations to see who is affected by an update, who needs to be notified and trained, and if their change management process is working.<\/li>\n<\/ul>\n<p>The need to involve the full range of stakeholders was likely the case before 2020, but recent events have exacerbated it. The COVID-19pandemic required enterprise companies to pivot quickly in deploying products and features to enable their users to work from home. Doing so has taxed their infrastructure and made it even more difficult for them to add still more updates to their systems.<\/p>\n<p>So, the next time you are working on an update or product for an enterprise customer, think beyond end users. Consider the impact on the broader range of stakeholders and the effort needed for the entire organization to support it. If you can get to a position where customers can be comfortable with it right out of the box, you may never again have to face a customer who wants your shiny new update turned off.<\/p>\n<p><strong>What do you think?
